1. Map the decision space before you evaluate anything

The worst time to define your criteria is after you've already developed an emotional preference for one option. Start cold. Create a central node with your decision question, stated precisely: 'Which project management tool should the team adopt?' or 'Accept the senior offer at Company A or stay and push for promotion?' Then add a branch for each candidate option. Don't score or annotate yet. Under each option, free-associate every factor that comes to mind: cost, risk, excitement, time-to-value, political complexity, team buy-in, anything. This is divergent thinking; the goal is breadth, not accuracy. Spend five to seven minutes and stop. Resist the urge to immediately cull options that feel unlikely; surprising choices sometimes clear the bar once you weight and score them honestly.
